Xbox Chief Weighs Affordability for Next-Gen Console Amid Hardware Cost Crisis

Xbox chief Asha Sharma says the company must prioritize affordability for its next-generation console amid a hardware cost crisis driven by AI infrastructure demand. She also announced a disc-to-digital conversion feature for 1,000 games.

Xbox chief executive Asha Sharma has signalled that the gaming company must prioritize affordability when designing its next-generation console, as component prices surge due to artificial intelligence infrastructure investment across the technology sector.

In a recent interview, Sharma outlined how rising hardware expenses—driven partly by AI companies acquiring vast quantities of computing components—are forcing the gaming industry to rethink console design and pricing strategies. She also announced that players will soon gain the ability to convert physical game discs they own into digital versions, potentially allowing their existing game libraries to function on future Xbox hardware without requiring a disc drive.

"I know players love physical media, and I know there's a lot of benefits in digital media, and I want to make sure people have a choice,"
Sharma stated.

The shift toward digital gaming has become increasingly contentious within the industry. Sony has announced that new PlayStation games will no longer release on physical discs from January 2028, and the highly anticipated Grand Theft Auto VI will launch without a physical version. Xbox's approach differs by offering players a bridge between formats rather than an abrupt transition.

How will the disc-to-digital conversion work?

Xbox is enabling players to claim digital versions of approximately 1,000 titles that currently exist as physical discs. According to Microsoft's official announcement, players can obtain a digital entitlement by inserting a supported disc into an Xbox One or Xbox Series X console and launching the game. The physical disc will continue to function as before, and the digital rights transfer to new owners if the disc is sold second-hand.

"There are stacks of games on everybody's shelves,"
Sharma said.
"We're announcing the ability for players for 1,000 titles with physical discs to be able to have a digital entitlement."

The digital entitlement also unlocks additional benefits including Xbox Play Anywhere and Xbox Cloud Gaming access, where supported. Xbox Insiders will begin testing the feature starting on August 31, 2026, with the company planning to expand the supported titles list over time.

Sharma emphasized Xbox's historical commitment to backward compatibility, suggesting that this approach will continue into future console generations. However, she declined to confirm whether the next-generation console—currently codenamed Project Helix—will include a disc drive at all.

What is driving console price increases?

For the first time in gaming history, consoles across the industry have experienced price increases years after their initial release. This unprecedented situation stems largely from component shortages and cost inflation, as artificial intelligence companies purchase enormous quantities of memory chips and processors for data centre construction.

"As an industry, we're in the middle of 'Rampocalypse',"
Sharma said, using industry terminology for the component shortage crisis.
"All of the industry needs to start to innovate on affordability and efficiency. That is something that we have not had to do [previously]."

Microsoft itself is among the largest investors in AI infrastructure globally, which paradoxically contributes to the hardware cost pressures affecting its own gaming division. Rising AI chip demand and limited factory capacity are driving up game console prices, impacting sales and prompting industry shifts toward cloud gaming and extended console cycles.

"With the crisis that's currently happening in hardware and components, it is absolutely something all of us need to be thinking about and innovating on and giving people more choice in terms of how they play their console and how they purchase their console."

How will Xbox address affordability in the next generation?

Sharma indicated that the next-generation console design will prioritize efficiency and cost management alongside performance capabilities. This represents a significant shift in console development philosophy, as previous generations prioritized raw processing power above all other considerations.

"This next generation, we have to be thinking about efficiency and affordability alongside performance,"
she explained.
"AI is fundamentally changing a lot of things. Our job as Xbox, as we continue on in our next generation, is to take into consideration what's happening in the world and build the best experience for our players."

Practical measures will include optimizing hardware efficiency in storage and memory usage, reducing per-unit component costs, and evaluating which components are essential for delivering quality gaming experiences. These decisions will directly influence whether Project Helix can launch at a price point acceptable to consumers.

What is the broader context for Xbox's strategy shift?

Sharma has led Xbox for six months, having previously worked in Microsoft's artificial intelligence division. She inherited a division that had underperformed for several years and initiated what she described as

"the most significant restructure in Xbox history."

This restructuring involved substantial job cuts that affected thousands of employees. Sharma characterized the changes as necessary to

"help ensure we are here for the next 25 years and we're continuing to serve our purpose."
She acknowledged that the transition period would be challenging but emphasized a long-term perspective focused on Xbox's viability and relevance.

"We're in the middle of a new generation that wants to play in a different way, and new technology as well. Within Xbox, we haven't been healthy."

Despite near-term difficulties, Sharma expressed confidence in gaming's future trajectory, predicting that

"gaming is on the cusp of becoming the most important form of entertainment for the next century."

What happens next for the disc-to-digital feature?

The rollout of disc-to-digital conversion will occur in phases. Xbox Insiders will gain access to test the feature beginning August 31, 2026, with the initial rollout covering most Xbox One and Xbox Series X disc-based games. Microsoft has not announced a public launch date for general consumer availability, but the company has committed to expanding the supported titles catalogue beyond the initial 1,000 games over time.
